Phase 1 · Pre-Engagement

  • Request: last 2–3 years P&L, most recent balance sheet, current pricing sheet
  • Schedule kickoff call within 3 days of signed agreement
  • Review all submitted materials before kickoff

Phase 2 · Discovery Call (60 min)

  • Walk through intake questionnaire; probe flagged areas
  • Ask the 4-Dimension diagnostic questions for each area
  • Identify which dimensions are most critical for this client
  • Confirm scope, deliverable format, and timeline

Phase 3 · Analysis (5–8 hrs)

  • FINANCIAL: Calculate gross margin %, net margin %, YoY revenue growth, cash conversion cycle
  • OPERATIONAL: Map core workflows; identify bottlenecks and redundancies

Phase 4 · Report Writing (2–3 hrs)

  • Executive Summary: 1 page, 3–5 key findings, overall health rating (1–5 scale)
  • Section for each of the 4 dimensions: Findings → So What → Recommendation
  • AI & Automation section: list 3–5 specific tools with ROI rationale
  • Prioritized Action Plan: table format, ranked 1–10 with Owner, Timeline, Impact
  • Proofread for jargon — every sentence must be understood by a non-financial reader

Phase 5 · Debrief Call (60 min)

  • Send report 24 hours before the call so client can review
  • Start: "What stood out? What surprised you?"
  • Ensure client leaves with clarity on the top 3 actions
  • Note any follow-on Tier 2, 3, or 3.5 potential
  • Send follow-up email within 24 hours summarizing top 3 priorities
